Workshop 1: Agency Fundamentals (Getting Ready to Scale)
Core idea
Agencies plateau because the owner personally runs everything (Jenga tower — one failure crashes all), not because of revenue. Diagnose all 6 departments, compute true profit per creator, then perfect the system on one "Golden Creator" before scaling (McDonald's: perfect one restaurant, then franchise).
Key concepts/frameworks
- 6 departments: Chatting/Profile, Marketing, Operations, Creator Acquisition, Creator Communication, Hiring/Team — they run whether you manage them or not.
- Agency Snapshot sheet: Agency Health (30 yes/no statements → A–D grade per department), Agency Stats (3-month financials), Creator Snapshot (score /42: hard numbers + 10 dropdowns for USP/assets, content output, growth headroom, loyalty/communication/reliability/tenure).
- ABC classification: A (28+) Golden Creator → best team/ideas/time; B (14–27) stable, standard playbook; C (<14) deadline to improve or cut.
- Golden Creator criteria: profit (not revenue) > growth headroom > content reliability > communication > loyalty. Usually the "boring" reliable one.
- Profit formula: Total Revenue − creator cut = Agency Revenue; − chatter/marketing/tools/content costs = profit. Free subs ≈ paid subs ÷ 8.
- Chatting principle: "Mirror and sell, acknowledge and escalate." Strike system: expectations → strikes → consequences at 3.

SOPs/scripts/templates
- Winback, high-spender: "Hey [Name], I noticed you haven't been around in a while and I've been thinking about you. I just remembered our last time when we did/talked xyz.. let me know how you are doing."
- Winback, low-spender: "Hey [Name], I know it's been a while but I know that you probably miss me.. so maybe I can convince you to come back by reminding you how big these 🍒 are?" (adapt to creator's assets).
- First Kiss openers: "im not good at smalltalk haha but to break the ice: what made you decide to subscribe?" / "do you believe in love at first message, or should I write another one? All joking aside, what's your name? :)" / "what's the point of subscribing to me if we don't write anything? hope you are not only a bystander 😏 so i will make the first step, what made you subscribe?" Follow-up: "maybe you will get a surprise for your courage to answer me ;)"
- 5-story IG sequence: 1) Tease ("I just posted something I'm not sure I should have…"), 2) Engagement (poll/question sticker), 3) Social proof (screenshot of praising DM/comment), 4) Offer ("Subscribe and I'll send you…"), 5) Urgency ("Last chance, down in X hours, link in bio").
- Shoutout pitch: "Tell her that you come from me and maybe she will give you a little surprise ;)"
- C-creator talk: state facts ("not working for you or me: X, Y, Z"), offer pause / restructure / end; no apology; offer transition help (final payout, help finding a new agency — ex-creators give the most referrals).
- New-creator KPI gates: W1 finish 2–3h video course; W2 reels posted; M1 ≥2–3 scripts; M3 ≥$10K revenue — else kick.
- AI Oliver prompt: "here's my completed Agency Snapshot [data]. Start with my biggest blind spot… then (1) strongest department + how to protect it, (2) weakest + first fix, (3) did I pick the right Gold Creator, (4) one highest-impact action this week. Be direct, not diplomatic."

Metrics/KPIs
- Healthy profit margin: 30%+; below = cost problem. Case: 80K revenue at 12% → 48% margin after snapshot + Golden Creator focus (4× profit).
- Creator score /42: A ≥28, B 14–27, C <14. Example Gold "Mia": 35 pts, $8,800 profit, 70% margin.
- Winback math: 500 expired × 10% resub = 50 × $35 avg = $1,750/mo recurring per creator.
- Shoutout math: 500 subs × 5% = 25 new subs × $35 = $875/mo; ×3 creators ≈ $2,200/mo.
- Chatter hiring: ~100 applications → 2–3 hires. Profit > revenue: 50K/3K take-home (6%) loses to 25K/9K (35%).
- Speaker's agency ~800–900K/mo; case 6K → 90K; doubled revenue by fixing chatting alone (same traffic).
