Week 4 — Backend Implementation Q&A (Lists, Renew-On, Welcome Messages, IG Links, Chatting Tactics)
Core idea
Week 4 closes the backend chapter with a Q&A call (host Oliver + guest Leon) fixing the top implementation problems: keeping fan lists updated, raising renew-on and welcome-reply rates, handling low-reply subs, congruent frontend/backend, IG link safety, and shift-performance diagnosis. Underlying philosophy: track KPIs like a detective, split-test everything, go deep on one creator before scaling wide.
Key concepts/frameworks
- Custom lists (CRM/Creator Hero): auto-add fans by spend/time rules — e.g. "spent >$500 but nothing in last 30–60 days" for reengagement; "$0 spend list"; auto big-spender lists; OC lists of everyone who replies.
- Reengagement cycles: 7/14/30/60-day lists; send MPPV to $0-spend list every ~3 weeks; delete mass PPVs from chats after 2–3 days.
- Renew-on levers: pinned renew feed post recreating the viral marketing content slightly more sexual, promising a new version in 10 days if renewal is on; or mass-message the video to renew-off list; update every 10–14 days; plus good chatting.
- Welcome message split testing: new variant every 7 days; target ≥50% reply rate; famous 3-message opener ("Hi, thank you so much for subbing / what's your name [typo] / *call") — still works but saturated.
- KPI-as-detective mindset: low replies are a symptom pointing upstream — check visibility (feed posts, mass messages, stories), open-chat-to-selling-chat ratio, then selling effectiveness, chat quality last.
- Pattern break: send something completely different when mass messages get ignored (Epstein-files DM example).
- Emotion shield / "dumb girl" objection handling: chatters portray an emotional 18-year-old; never argue rationally — gaslight/insecurity frames beat logic; make objections relatable (translate excuse, "I moved here 5 years ago").
- Frontend/backend congruence: recreate viral IG reels as pinned/feed posts on OF (same setting, +5 min recording, more explicit version); first impression must match the persona fans subscribed to.
- Go deep before wide (McDonald's/franchise model): scale one creator to $20K, document + split-test everything into a repeatable system, then copy-paste to more creators; retention systems (biweekly reports, check-ins) prevent creator churn.
- Task protocol (Musk 3-option email): employee must either push back, ask clarifying questions, or execute and report when done — else fired. Proactivity fixes 98% of employee problems.
- Shift diagnosis: compare open chats via CRM heatmap; swap day/evening chatters for a few days to isolate chatter fault vs. traffic fault.
Action items
- Assign a backend manager/supervisor to recheck lists daily; give chatters a written SOP defining list-entry rules; issue fuck-ups for missed list updates, kick on second offense.
- Build custom lists in Creator Hero: $0-spend, 30/60-day lapsed spenders, potential whales ($300+ day one or full-script buyers).
- Every 3 weeks, send an MPPV to the $0-spend list.
- Post 2–3 feed posts + 2–3 stories daily to win visibility on fans' OF homepages.
- Recreate the creator's best-performing IG reel as an OF pinned/feed post in a more explicit version; have the creator record both in the same session.
- Split-test welcome messages on 7-day cycles until ≥50% reply rate; use follow-ups: rage-bait ("do you need an invitation to text me back?"), teaser pic ("I was about to send you a pic but seems you're shy"), or match majority sub motivation (relationship vs. content).
- On big/irreplaceable IG accounts: no link in bio; put links in highlights/stories only. On smaller accounts: use small/unknown link providers or in-house landing pages; avoid Linktree/LinkMe/Beacons.
- Swap day/night chatters for a few days when shift revenue diverges to find root cause.
- During traffic droughts, keep training chatters ("prepare for war in peacetime") and audit chatter quality.
- Assign VAs to the potential-whale list with a "personality folder" (daily-life pics, good-morning messages); exclude whales from generic mass messages.
- Send employees books (3–5 days) with end-of-day book reports.
- Read: 7 Habits of Highly Effective People (give to every employee), Hormozi's $100M Offers / $100M Leads trilogy.
SOPs/scripts/templates
- Welcome follow-up lines: "Do you need an invitation to text me back?"; "I was about to send you a pic, but seems like you're a bit shy"; "Did I scare you away?"; lingerie pic + "You're not the guy for small talk, right?"
- Renew-on post frame: "I really appreciate loyalty… I'll send this in a new version in 10 days — make sure your renew is on."
- Outfit/appearance mismatch objection: "Yeah, took that pic yesterday, just liked it so I shared it — but I can tell you what I'm wearing right now."
- Insecurity shield: "I was so insecure in high school, now I finally feel beautiful and you're making fun of me."
- Translate excuse: "I just moved here 5 years ago, so I make spelling mistakes sometimes — but you can teach me the language 😏"
- At-work "down payment" close: hype the fan about coming home, sell the PPV now ("unlock it now, think about it all day at work, message me first thing when you're home and we'll enjoy it together").
- Chatter onboarding video: cover script/PPV function usage (prefilled caption + price), follow-ups when idle, notes function with 2–3 examples, stable internet requirement.
- Chatter hiring filter: ask location — Manila good, rural villages rejected (internet reliability).
Tools
- Creator Hero (CRM) — custom lists, auto big-spender lists, filters, heatmap of fan online times, script function, notes.
- Typeform — collecting student questions pre-call.
- onlinejobs.ph / Fiverr — hiring chatters.
- Monday.com / Trello / Slack / Discord / WhatsApp — task tracking and team comms.
- Link providers — avoid Linktree, LinkMe, Beacons (Meta reverse-engineers them); prefer small providers or in-house landing pages.
- Telegram channel — off-platform traffic for low-open-chat shifts.
Metrics/KPIs
- Renew-on rate: ≥60% minimum, 70% ideal.
- Welcome message reply rate: ≥50% target (split-test weekly); 25%→50% doubles revenue.
- Open chats: ~50% of total subs daily.
- Selling chats: 15–30 per 100 open chats (30 = very strong; <15 = problem).
- Reply time: under 90 seconds.
- Script buy rate: 60–70%; below 55–60% = serious problem.
- Mass message seen rate: 10–12% good (Leon); 7% acceptable for Reddit free-trial traffic.
- Welcome script length: 12–15 messages before first PPV, with free teasers on messages 5 and 10 (paid accounts); 4–6 messages on free accounts; 4–5 messages after a mass message before first free teaser.
- Big spender threshold: $1K+; potential whale: $300+ first-day spend.
- Creator scaling target: $20K/month before going horizontal; chatting agency 10:1 ratio = acceptable.
