Week 7 — Marketing Scale (Conversion + Scaling)
Core idea
Most agencies don't have a traffic problem, they have a conversion problem: they leak money at every funnel step, so more views just leak more. Fix the funnel leak first (find where it breaks, build subscriber intent, get the click), then pour gasoline: AI-assisted content, editors/clippers, paid promos, and multi-country accounts.
Key concepts/frameworks
- Funnel leak map: views → link clicks → OF visits → subs. Fix one stage at a time, always top-down; almost nobody has a sub problem without a click problem.
- Best day vs worst day analysis: compare your best and worst conversion days (caption, hook, CTA, promo, story) and list every difference to find conversion patterns.
- Rank content by subs, not views: views are vanity; track subs per 100k views per video.
- Intent building: the more intent you build, the more friction a sub tolerates (browser switch, login, credit card). 9/10 subs buy connection, not nudity — make the creator "Nobu" (irreplaceable brand), not commodity sushi.
- Three creator lanes: (1) personality/funny/real, (2) sweet-outside-wild-inside "hidden gem", (3) pure sex appeal. Pick ONE per creator; never force a lane.
- Approachability beats perfection: "untouchable" 10/10 creators convert worse; dial looks down ~one notch so subs feel they have a chance.
- Sweet spot of sexy: seduce, don't show. One sexy element per video max two, from: movement, outfit, text, sound. Read the level off her top-5 videos by subs/100k views. First-date test: would it seduce on a first date? If too blatant, dial back.
- Worth-it call: drop a creator only when BOTH true: below KPI benchmarks AND no ideas left to try. Give a one-week full-quality redemption sprint first.
- CEO role: founder strategizes/decides; AI, VAs, employees do the grunt work. Each department (AI, chatting) needs ONE owner.
- Paid traffic triad: Meta ads, IG promo (niche pages over meme pages), traffic providers (all scams — avoid). Twitter promo is dead.
- Country splitting: translate content (captions, sounds, AI voice), test 5–10 countries, scale the one that resonates (e.g. US creator doing 40k → 200k in German market).
Action items
- Run the leak map for every creator: pull views, link clicks, OF visits, subs; compare against benchmarks; find the ONE broken stage per creator (needs 500+ link clicks for valid data).
- Compare best vs worst conversion day per creator; document differing hook/caption/CTA/promo.
- Make on-screen text small; place text over her weak spot, never over her face/best feature; film slightly from above (never below); add body movement.
- Spend 1 hour learning lighting + buy ~$200 of softboxes/ambient lights (3–5 soft lights, 45° angle, bounce off walls, daylight).
- Upgrade outfit one level only (baggy → hot pants → tight dress/bikini max); never visible nipples/camel toe (instant moderator ban).
- Stop saying "men" in captions (kills girlfriend fantasy, attracts female audience); use "you".
- Post ≥1 story/day reminding followers the link exists (awareness: 50% of a 200k-follower audience didn't know she had OF).
- Pin a "how to find me" reel; make highlight covers hot pics (not OF logo); plant fake-account comments on viral videos (never name the platform).
- DM/survey engagers with a free-pic reward to find conversion blockers.
- Make the link-in-bio page match her IG vibe: one link, minimal text, same pics/lingo.
- Run risky content on established/expendable accounts; keep mains safer.
- After a viral video, ship 2–3 converting (bottom-funnel) videos next.
- Homework: copy what's viral in your lane; bring named leaks per creator, shipped fixes, KPIs, creator keep/drop list, and one scaling blocker to week 8.
SOPs/scripts/templates
- Soft CTA examples: caption "everyone who knows my blue-heart content knows I'm always fresh 😏"; tiny corner text "if you zoomed in… check my first highlight 😉"; "share this to a friend who does XYZ" (shares 2–3x reach).
- Planted comment script: "why do I get a warning when I try to follow you? 👀" (buy a few likes, reply from her account).
- Multi-country SOP: take existing non-speaking content (dances, slideshows, AI videos) → translate captions → match sounds to country (e.g. Bad Bunny for Spanish market) → post test accounts in 5–10 countries → scale winner with second funnel/accounts.
- AI celebrity-scandal image: hyper-realistic AI pic of creator + trending male-audience celebrity, caption "POV: you didn't see the newest headline before this pic" → comments explode; revert AI look (add grain, worse quality, plain background) for realism.
- AI voice translation: native speaker records script, AI lip/voice-matches creator → post to foreign bubbles; +38% LTV on non-English subs.
- Chatting note: never use the organic script on paid-promo subs.
Metrics/KPIs
- ≥30% link clicks from views (100 views → 30 clicks)
- 35–40%+ OF visits from link clicks; ≥2% OF visitor→sub (1–3% good, <1% horrible)
- ≥10 paid subs per 100k views (minimum; top agencies hit 40–50); free accounts: 8 free subs ≈ 1 paid
- Rule of thumb: $1k/month per daily paid sub (30 subs/day → $30k/mo; 100/day → $100k)
- Content mix ~50% top / 25% mid / 25% bottom funnel; raise bottom-funnel after virals
- Smaller text: −20% views, +40% conversion
- Posting floor: 2–3 reels/day/account (struggling creators ~16/day agency-wide; cap ~20 — quality drops)
- Hire editor at creator $30–40k/mo + volume cap; costs: freelance ~$5/edit, first month ~$750, full-time $1.5–2.5k/mo (60 videos/day agency-wide), Indian editors $400–500/mo
- Clippers only above $80–100k/mo revenue (integrity-ban risk)
- Paid promos: need ≥50 organic subs/day first; 1.5x ROI = break-even, 2x healthy, 3x rare; promo sub value ≈ $25 vs $50–60 organic LTV; start Meta traffic campaigns at ~$50, warm pixel, scale slowly; boost only top-3 videos
