Week 9 — Creator Acquisition & Onboarding
Core idea
Creator acquisition is a sales pipeline, not a side hustle: positioning → channels → outreach → qualification → close → onboarding, tracked like a CRM. Consistency beats channel — one mid-tier method run hard for 4 weeks outperforms the "best" method done half-assed. The end goal is the acquisition flywheel: results → reputation → inbound leads → easier closes → more results.
Key concepts/frameworks
- One-sentence USP test: "Why should she pick you over the 10 agencies in her DMs?" USP sources: case-study transformations, niche specialization (e.g. "the goth agency"), boutique vs. scale service model, risk reversal ("if we don't grow you 20–30% in 2–3 months, you don't pay"), founder face.
- 3 hard filters before signing: (1) $10K/mo revenue floor (below = unprofitable; 30–40K at mature agencies), (2) strong English OR a strong personal USP, (3) can she reach $50K/mo under your systems — "maybe" = no.
- 8 creator archetypes: girl next door, goth/alt, strong body, unique/niche, speaking creator, ultra-talented, MILF, petite.
- Channel tier list: S = referrals/middleman networks; A = inbound, creator-to-creator DMs; B = X/Twitter scouting, Meta ads; C = Reddit/Telegram; D = cold agency IG DMs; F = marketplaces, dating apps (never).
- Target the dip: creators switch agencies when revenue/views drop (30-day decline, IG ban waves, summer slump).
- 5 signing signals: personality vibe, past-agency talk, partner dynamic (get the decision-maker on the call), motivation type, feedback reception (most predictive).
- BAMFAM: Book A Meeting From A Meeting — never end a call without the next one scheduled.
Action items
- Write your one-sentence USP; spin up niche-specific accounts instead of one generic agency account.
- Pick ONE primary channel, lock it for 4 weeks, track everything (referrals stay always-on).
- Message your happiest creator today with the referral ask; map 3 middlemen (photographers, MUAs, editors, promoters) and offer a flat $500–1,000 finder's fee per creator who stays 1–3 months (never percentage).
- Build a seed list of 20 ideal creators (under ~500–700K followers, down-trending); snowball via following lists to 50; feed the algorithm daily (bubble method) so the FYP refills leads.
- Send openers that earn a reply first (never pitch in message 1); follow up max 5×, via story replies/tags, then park 60–90 days.
- Make 1–2 sniping (Loom) videos/week for high-value targets: ask permission, record a 5–10 min personalized audit, soft CTA.
- Record a 1–2 hour onboarding course once; prepare the 14-day onboarding blueprint before your next signing.
- Monthly: force-rank channels by leads/conversion/time; kill zombies.
SOPs/scripts/templates
- Opener angles: guarantee ("If we don't outperform your current agency, we pay you"), anti-hype, proof + risk reversal (quote her reel numbers), lead-with-value ("Your bio link isn't conversion-optimized — free audit?"), scarcity ("only 8 creator slots"), story replies (outfit/travel/pets topics for girl-to-girl).
- Sniping video flow: research frontend/funnel/backend/profile (30–45 min) → reusable slide deck (screenshots left, fix right) → record face-on 5–10 min, lead with compliments not criticism → soft pitch → follow up days 5/10/15.
- DM caps: new account 10–15/day, max 2–3/hour; aged accounts up to 30–50/day. Pause 7–14 days if reply rate drops.
- Closing call (25 min): rapport → frame ("this isn't a classic sales call… at the end you decide") → discovery ("What did your last agency do badly?" = gold question) → pain math ("you're leaving $20–30K/mo on the table") → solution in 4 blocks → pre-close probe → close with concrete next step. Objection scripts for price/split, trust, "I'll try myself."
- 14-day onboarding: Day 1 team assigned + 60-min kickoff call (goals, boundaries, manager intro) + group chat + OF verification → day 7 first weekly report → day 14 full review + 90-day plan. Takeover cleanup (delete old mass messages, clean vault/feed, big-spender analysis → revenue spike). Day-1 gift (flowers/tulips, not roses). AM/PM check-ins first 30 days, then weekly.
- Show-rate machine: confirmation page with 4–8 breakout/FAQ videos, human touch within 30 min of booking, reminders at 24h/2h/10 min.
- VSL rules: 5–10 min, mention split/terms before halfway, no value-stacking, show best + average + worst case.
- Deliverables promised in-call: outreach tracking sheet, opener file, cold outreach playbook, anti-ban SOP, 14-day onboarding checklist, interview question bank, onboarding course template, sniping video flow, closing call script, Meta ads SOP.
- Tracking sheet columns: date + account, creator + profile link, opener type, response/follow-up status, off-platform contact, call outcome/objections, parked/re-engage dates.
Tools
- Loom (sniping videos), Typeform (application, with logic: >$10K/mo → Calendly link), Calendly (embedded booking, partial capture on), Meta Ads (aged ad accounts, second business manager), Claude/ChatGPT (mine call transcripts for ad angles, USP ideas), Instagram/X/Telegram/Reddit (channels), WhatsApp/iMessage (human touch), Google (buy ~10K followers for girl-to-girl accounts).
Metrics/KPIs
- Meta ads: $4–5 cost per lead, ~$125 per signed creator, 9.6x return on LTV; $1,667 per retained creator vs $16K LTV; min ~$1K/mo ad budget; test 15–20 genuinely different ads/month; scale if revenue per booked call >3x cost.
- Show rate: typical 40–70% → target 80%+ with breakout videos + 30-min human touch.
- Referrals: 50–70% close rate; ~10x conversion of creator-to-creator vs cold DMs.
- Follow-ups: 85–92% of signings come from follow-ups; max 5 per lead; re-engage parked leads at 60–90 days; speed-to-lead under 24h (minutes, ideally).
- Steady state: 5–10 quality DMs/day/account, 3–5 calls/week, 1–2 signings/month.
- Compliance: never write "OnlyFans" in ads (use "OF", blue heart/F logo ok).
