Week 10 — Team & Hiring
Core idea
Remove yourself as the bottleneck by hiring in a strict revenue-mapped order, filtering for A-player traits (not experience), onboarding through a gated training loop, and paying on outcomes. The end state is a layered org (operator → manager → leader → CEO) that runs without you so you only do $1,000/hr work.
Key concepts/frameworks
- Work tiers: $10/hr (chatting, posting, manual ops), $100/hr (managing people), $1,000/hr (creator acquisition, partnerships/sales strategy, systemizing). CEO only does the last.
- Hiring = buying back time: $500/mo VA freeing time worth $5k/mo = 10x ROI.
- 3 self-lies: "can't afford it", "no one does it like me" (anyone hits 80% of you in ~1.5 months, 100% in ~3), "training takes too long".
- Hiring order by revenue: 0–10k → chatters (one at a time, night shift first); 10–30k → full chat coverage + marketing manager/VA (Reddit VA, IG research, QC); 30–60k → head of back end (owns dept, accountable, profit-linked); 60–100k → right hand + specialists (recruiting, acquisition); 100k+ → department heads (marketing, back end, acquisition) + COO/integrator; 200–300k → agency CEO.
- Hire whoever breaks the current bottleneck (time/money), not a wishlist. 3 ways to fail: generalists too early, managers before a team exists, hiring to feel busy.
- You don't find A-players, you filter them: best of 500 applicants beats best of 5. Hire for unteachable traits (emotional intelligence, pattern recognition, communication, diligence); teach the rest.
- Sourcing ranked: headhunters (OFM-specialized, placement guarantee, fee = % of first salary/months) > referrals (pay in stages) > chatter pools > normal job sites (customer support/sales people) > Telegram (scam ghetto, 5x caution).
- Funnel: repelling job post → hard Typeform → real-problem test → interview → paid trial ("hire slow so you don't fire fast") + second opinion + beer test (could you sit 8h in an airport with them?).
- Onboarding day 1, four things: your story/history, mission/vision, values (tough love, no yes-men), expectations (3 strikes or 30% salary cut; honest mistakes respected, dumb mistakes punished).
- Training = gated loop: learn → test (80% pass) → apply (short supervised shifts) → advance. Gate on progress, not time. "Hell week" first week (night shift, 500 accounts to analyze) sets the standard for 2 years. Teach with questions, not statements.
- Comp: base + upside. Never pure salary (caps A-players) or pure commission (desperation). Bonus only on metrics the person controls.
- A-players never leave for money; they leave over no growth path, bad management, no recognition, no one to learn from.
- Before firing: "won't they or can't they?" Can't = your training fault. Fire clean: pay 1–3 months severance (leadership industry standard); complaining never made anyone money.
Action items
- Track every 15 minutes of your workday for one week; whatever eats the most hours is your next hire.
- Calculate your hourly worth (monthly agency profit ÷ hours worked); outsource anything below it.
- Define the role by outcomes + a scorecard with metrics before posting the job.
- Write a job post that repels: state the outcome, required metric, "we measure everything, tough feedback", minimum bars (e.g. <3 min reply time, not <60s, to avoid scaring applicants).
- Build a long Typeform: proof not claims (CV, tracking sheets, references), effort-testing open questions, technical scenario questions.
- Run a real-problem test live (chatter: real fan chat, PPV caption, follow-up; marketer: 3 hooks for a real creator); judge instinct and critical thinking, not polish.
- Interview with a red-flag checklist: excuses for everything, no questions, can't take feedback (test with throwaway feedback), overselling without a plan. One red flag OK; 2–3 = pass.
- Verify honesty with proof questions ("how much in your account?" → "show me"; "clean desk?" → "turn the camera").
- Day 1: deliver story, vision, values, expectations; get verbal commitment ("can you commit to this?").
- Screen-record yourself doing the job for a week (10–15 hrs), transcribe, feed to Claude → onboarding doc.
- Document SOPs for everything (reference: a TikTok-login SOP was 10 pages and still only got 80% compliance).
- Run daily stand-ups (~50 min), weekly 1:1s, monthly numbers reviews; judge by dashboard rollups (response time, % models hitting PPV target, red/yellow/green), not gut.
- Keep an employee-goals spreadsheet (car, house, travel) and map comp path to it; track personal details (sick grandma) so you don't misread performance dips.
- Give every key employee a real personality test after 2–3 months; feed results into Claude to build individualized management/motivation plans (safety-motivated → raise base; power-motivated → path to own team).
- Make one hire this month that fixes one bottleneck.
SOPs/scripts/templates
- Chatter situational-awareness test: 10 scenarios, e.g. "vegan-only burger joint; customer demands real meat — how do you reply?" Good answer: decline while selling the vegan option; bad: flat "we don't serve that."
- Feedback script: what was good + why, what was bad + why, how to improve; teach via questions ("why do you think I picked this chat? … how could you have reacted better?").
- Onboarding values script: tough love, no sugarcoating, required pushback ("if I'm wrong, tell me I'm an idiot"), judged on results not hours.
- Recognition system: public shout-outs in stand-ups; private daily appreciation (recurring 10-min calendar blocker); random personal gifts (dog food, merch, care package ~$400–500) over cash.
- Full chatter-hiring SOP + hiring funnel doc promised to members (WhatsApp group / member area).
- Promotion ladder example: research VA → content lists (5 finished video briefs) → manage one creator → manage multiple → head of marketing.

- OnlineJobs.ph, OFM Jobs, Donut Jobs — chatter pools. Typeform — application screening. Loom — day-1 training videos (60–90 min, notes sent back). Claude/AI — turn transcripts + personality tests into onboarding docs and management plans. Headhunters (OFM-specialized) via referral. AllRemote — usable for posting but not trusted for high-value accounts; prefer tier-1-country students with clean phones.
Metrics/KPIs
- Scorecard: every checklist point ≥7/10 after 90 days. Knowledge test: 80% pass. Chatter starting pay: $3/hr + 3% commission. Marketing manager: salary ~10% above market + tiered bonus on 4 controlled metrics (sub growth, content output, views, conversion-to-sub; NOT revenue). Supervisors: base + commission per point above 10% minimum chatting ratio. Bonus targets: realistic stretch (~10–20% above baseline), believable and achievable.
