Week 11 — Scale & Replicate
Core idea
Scaling is replication, not more effort: take a proven win, decompose why it worked, and clone it across three axes — creator archetype, market (country), or channel (platform). Never scale what you can't explain, what the creator isn't ready for, or what only runs because you personally do it.
Key concepts/frameworks
- Replicability filter (3 gates) before scaling: (1) you can name why the win happened (skill, not luck); (2) creator is scale-ready — ≥4 of 6 factors present; if 3+ are missing, don't scale; (3) the win comes from a system, not from the owner personally.
- 6 creator scale-readiness factors: congruent persona/brand; talent or trained skill (self-sufficient in ~90% of day-to-day); competitor awareness (knows you're the best agency, no ego battles); working feedback loop; real USP; bond/trust with you.
- 80/20 win decomposition: ~80% of any win is the replicable system (content formula, posting rhythm, funnel, chatting scripts, positioning); ~20% is non-copyable (looks, personality, one lucky viral video).
- Intuition → system: convert gut feeling into written SOPs and yes/no questions ("Do I want to be at this location? Does it look cheap? Does the shot have depth?").
- 3 scaling axes: clone the creator (same archetype), clone the market (new country/language), clone the channel (new platform). Pick ONE, get it working, then next — never two new variables at once.
- Path A vs B: Path A = clone archetype (recommended for 95%); Path B = apply process to new archetypes.
- Bottleneck vs multiplier manager: multiplier spreads every win across the whole roster via recurring meetings; bottleneck re-learns per creator.
- Thunderdome ads: create ~20 content pieces each targeting a distinct buyer reason; put paid spend only on organic winners. Paid traffic amplifies, never replicates.
- Geo lever (non-US markets): 3 signals steer the algorithm — local aged account, local trending sound, local-language text on video.
Action items
- Write down your biggest win on your best creator and name exactly why it happened.
- Score your top creator against the 6 scale-readiness factors; fix gaps before scaling.
- Decompose the win: list the 80% system elements (content formula, posting rhythm, funnel, scripts, USP positioning) as a written SOP with yes/no checks.
- Turn the "why she popped" into a hyper-specific acquisition/hiring brief (e.g. "fat chicks with cute faces").
- Run a 2–3 week minimal test before committing (new creator, new traffic source, new hire): one chatter before a full team, a few Reddit posts before hiring 5 VAs.
- For new markets: pick 3–4 countries matching creator look/your cultural knowledge; buy local aged accounts; translate winning non-speaking content; split-test a few weeks; only then add second OF account, link in bio, dedicated chatters.
- Check platform dependency: if one channel brings >70% of subs or >$50k/mo alone, build a second source.
- Put replication on the calendar: weekly team meeting where marketing, backend/chatting, acquisition each share what worked; monthly/quarterly reviews; push every win across all creators.
- Homework: name your 80% recipe, pick ONE axis, write the first action step and who owns it.
SOPs/scripts/templates
- Location/background checklist (example of yes/no SOP): "Do I want to be at that location? Does it look cheap? Does the video have depth?" — break your own intuition into ~10 yes/no questions.
- PPV drop-off fix: if subs drop after 2nd PPV, make the 2nd PPV cheaper and add a hotkey in the 1st PPV ("want to show you so bad… recording it next video, storage full").
- Market-clone rollout: local aged account → local trending sound (not global hits like Bad Bunny for Spain) → local-language text → test traction → then second OF account + link in bio + AI-translator chatters. Outsource it; never pull top chatters/marketers off the main market.
- Content to translate: memes, transitions, dancing, "pick me", non-speaking videos. Avoid heavy talking/English-audio content.
- Fansly SOP: 20-page Google doc (shared in WhatsApp group) — repost IG reels to Fansly during the 1–3 month new-account boost; chatters sell aggressively, no relationship building, no whales; ~50% of German creators convert.
- AI translator SOP for chatters (referenced, in WhatsApp group).

- AI translator (chatting in foreign languages); DeepL, ChatGPT, Claude (translate captions/text); Claude trained on content library/hook bank; Fansly (repost reels, boosted first 1–3 months); local aged IG accounts (bought via local students/eBay equivalents); IG/TikTok/Reddit/Twitter/YouTube long-form (channel-clone targets).
Metrics/KPIs
- Revenue wall: 30k→100k/mo; below ~20k still finding a system.
- Niche caps: girl-next-door ~300k/mo; fat models ~80–100k/mo.
- Cannibalization: 5–8% of subs overlap when scaling multiple same-niche creators.
- New creator on proven system should grow faster than the first; each creator +20–50% revenue from a universal system.
- Platform dependency triggers: >70% of subs from one platform or >$50k/mo single channel; target 3 platforms minimum past ~50–60k/mo.
- New channel cost: 3–6 months to real audience, $500–2,000 setup, 1–2 hrs/week attention.
- Fansly: +$10–40k/mo, roughly 15–25% of agency revenue.
- Owner stays player-coach below ~500k/mo.
