What this course teaches
OFMOS is a 12-week operating system for scaling an OFM agency from a founder-run "Jenga tower" into a systematized multi-creator business. Core doctrine: fix the chatting backend first because it pays immediately and survives bans ($1 in chatting → $8–20; $1 in marketing → ~$1.50), perfect every system on ONE "Golden Creator," then replicate — never scale what you can't explain. Marketing is a probabilistic research process (copy proven outlier reels, never reinvent), not creative guessing. Phase 1 — Diagnose & stabilize (Weeks 1–2)
Goal: Know real numbers; pick one Golden Creator; bank quick wins within 48h.

Phase 2 — Chatting backend (Weeks 2–4)
Goal: Highest-leverage fix; CTBS moves avg spend/buyer ~$42 → ~$109.

Phase 3 — Ban-proofing & content engine (Weeks 5–6)
Goal: Stop the $10–20K/mo ban bleed; make marketing a daily numbers-driven operating system.

Goal: Fix funnel leaks top-down before spending; then pour gasoline.

Phase 5 — Creator acquisition & onboarding (Week 9)
Goal: A tracked sales pipeline; start only once one creator runs on systems (~$20K/mo).

Phase 6 — Team & hiring (Week 10)
Goal: Remove the founder bottleneck; layered org (operator → manager → leader → CEO) so you only do $1,000/hr work.
- [ ] Track every 15 minutes of your workday for one week — the biggest time-eater is your next hire; hourly worth = profit ÷ hours, outsource anything below it.
- [ ] Hire in revenue-mapped order: 0–10K chatters (one at a time, night shift first) → 10–30K full chat coverage + marketing manager/VA → 30–60K head of back end (profit-linked) → 60–100K right hand + specialists → 100K+ department heads + COO → 200–300K agency CEO. Hire whoever breaks the current bottleneck, not a wishlist.
- [ ] Filter A-players, don't find them (best of 500 beats best of 5): repelling job post → hard Typeform (proof not claims) → real-problem test (chatter: live fan chat; marketer: 3 hooks for a real creator) → red-flag interview (1 flag OK, 2–3 = pass) → paid trial + beer test. Hire unteachable traits (EQ, pattern recognition, diligence); teach the rest. Source: OFM headhunters > paid referrals > chatter pools > job sites > Telegram (scam ghetto).

- [ ] Cadence: daily stand-ups (~50 min), weekly 1:1s, monthly numbers reviews; judge by dashboard rollups, not gut. Screen-record yourself doing the job for a week → transcribe → Claude → onboarding doc; personality-test key employees after 2–3 months → individualized management plans.
- [ ] Before firing: "won't they or can't they?" (can't = your training fault); fire clean with 1–3 months severance. A-players leave over no growth path, bad management, no recognition — never money.
Phase 7 — Replicate & optimize (Weeks 11–12 + ongoing)
Goal: Clone proven wins one axis at a time; compound; protect focus.

- [ ] BFF (Basics Fucking First): nothing new until daily basics are nailed. Cut marginal creators and okay employees (case: 12–13 creators → 5, staff 30–40 → 6, then $30K days).

Red lines & pitfalls
- OF instant-ban topics (Red Line SOP): meetups/escort, under-18 refs, off-platform payment or contact, incest framings, drugs/weapons/self-harm/non-consent, urine/scat/menstrual, real third parties/impersonation. Deflect with hotkey, report to supervisor, never explain. No external links in DMs. Never mass-message whales — custom-package everything.
- IG bans: factory reset doesn't clean a device; same IP on 2 accounts within 30 days = cluster; avoid Linktree/LinkMe/Beacons (small providers or companion accounts); no bio link before 5K followers (reach drops 50–80%, irreversible); appeal once, never re-appeal; no schedulers/bulk tools; one person, one device; vet unban reps (Joker flagged, Liquid trusted); move posting ops out of the Philippines (bad IP fraud scores); post at random natural times.
- Content don'ts: explicit over sensual; visible nipples/camel toe; talking content unless top-tier; memes/pick-me videos (zero conversion); reposting/duplicates; >3-week-old trends; copying 2–3M-follower accounts (fake proof); "men" in captions; deleting underperformers (they're data); sexual trial reels; >4–5 trials/day.
- Acquisition don'ts: pitch in message 1; percentage finder's fees; marketplaces/dating apps; "OnlyFans" in ads (use "OF"); signing <$10K/mo or a "maybe."
- Ops don'ts: never cut chatter commission (fire instead); supervisors never on team-revenue %; record-day plays >1×/month burns the base; never scale two new variables at once; no silver bullets — clippers/AI content/phone farms before basics are "steroids"; don't keep focus-eating marginal creators; don't research on the creator's own account; on X never DM non-engagers, no NSFW, cap ~100 DMs/day.
