Goal: A tracked sales pipeline; start only once one creator runs on systems (~$20K/mo).
- One-sentence USP (case studies / niche / risk reversal / founder face). ONE channel locked for 4 weeks, tracked (S: referrals — always on, $500–1,000 flat finder's fee; A: inbound, creator-to-creator; B: X scouting, Meta ads; F: marketplaces/dating apps — never).

Phase 6 — Team & Hiring (Week 10)
Goal: Remove the founder bottleneck; layered org (operator → manager → leader → CEO) so you only do $1,000/hr work.
- Track every 15 minutes of your workday for one week — the biggest time-eater is your next hire; hourly worth = profit ÷ hours, outsource anything below it.
- Hire in revenue-mapped order: 0–10K chatters (one at a time, night shift first) → 10–30K full chat coverage + marketing manager/VA → 30–60K head of back end (profit-linked) → 60–100K right hand + specialists → 100K+ department heads + COO → 200–300K agency CEO. Hire whoever breaks the current bottleneck, not a wishlist.
- Filter A-players, don't find them (best of 500 beats best of 5): repelling job post → hard Typeform (proof not claims) → real-problem test (chatter: live fan chat; marketer: 3 hooks for a real creator) → red-flag interview (1 flag OK, 2–3 = pass) → paid trial + beer test. Hire unteachable traits (EQ, pattern recognition, diligence); teach the rest. Source: OFM headhunters > paid referrals > chatter pools > job sites > Telegram (scam ghetto).
- Day-1 onboarding: story, mission/vision, values (tough love, no yes-men), expectations (3 strikes or 30% salary cut) + verbal commitment. Gated training: learn → test → supervised shifts → advance; gate on progress, not time; "hell week" sets the standard.
- Comp: base + upside — never pure salary (caps A-players) or pure commission (desperation); bonuses only on metrics the person controls.
- Cadence: daily stand-ups (~50 min), weekly 1:1s, monthly numbers reviews; judge by dashboard rollups, not gut. Screen-record yourself doing the job for a week → transcribe → Claude → onboarding doc; personality-test key employees after 2–3 months → individualized management plans.
- Before firing: "won't they or can't they?" (can't = your training fault); fire clean with 1–3 months severance. A-players leave over no growth path, bad management, no recognition — never money.
Phase 7 — Replicate & Optimize (Weeks 11–12 + ongoing)
Goal: Clone proven wins one axis at a time; compound; protect focus.
- Decompose your biggest win into the 80% replicable system as a written yes/no SOP; score the top creator on the 6 scale-readiness factors.
- ONE axis: archetype clone (right for 95%), market clone, or channel clone — 2–3-week minimal test first; expect 5–8% same-niche cannibalization.
- Run the platform-dependency check; add a second source when triggered; Fansly repost SOP as an easy channel add.
- Weekly multiplier meeting: marketing/backend/acquisition share wins, push roster-wide.
- BFF (Basics Fucking First): nothing new until daily basics are nailed. Cut marginal creators and okay employees (case: 12–13 creators → 5, staff 30–40 → 6, then $30K days).
- Ongoing plays: 7×10% method; Backend Blast / Make-It-Rain max 1×/month per creator; 24h free-trial expired-fan recapture; renew-off winbacks.
Acquisition Phase 0 — Foundations (Day 0–3)
Goal: lock in the quality bar and channel selection before any outreach.
- Assess agency stage; pick 2–3 acquisition methods that fit your budget — do NOT start all of them.
- Write exact creator criteria: work ethic, location, content setup, camera talent, English, adaptability, USP.
- Commit to rejecting eager applicants who miss the bar — override the "finally someone said yes" instinct.
- Prioritize creators who already earn over from-zero creators (same effort, exponentially more profit).
- Set up one tracking Google Sheet per channel.
Acquisition Phase 1 — Launch 2–3 Channels (Week 1–2)
Goal: fill the pipeline — 50+ qualified outbound leads; inbound funnels live.
G2G outreach (best for beginners, ~$0)
- Buy aged Instagram account (no "recently created" badge); female pic, OF link in bio, "backup account" bio, PRIVATE. 20–40 posts, 20–50K bought followers, follow 200–300 accounts.

Sniping videos
- Target creators with visible, fixable problems (content locations, brand identity, funnel, niche topics).
- Permission opener first; record only for those who confirm — never blast unrequested videos.
